Agentic Workflows for Faster Approvals

One of the most revealing moments in defence software is when you ask, “Why does this take ten days?”

And the answer is never “because it is hard.”

The answer is usually:

“Because it has to move through five groups, three approvals, two formats, and one person who knows where the real file is.”

That is not incompetence. That is how governed environments work. The problem is that the workflow was designed for paper-era coordination, but the operating reality now demands speed.

AI can help, but only if it respects the non-negotiables: control, traceability, and accountability.

The real bottleneck is not data, it is movement

In many defence organisations, critical information exists, but retrieving it requires:

  • finding the right owner
  • raising a request in the right format
  • waiting for approvals
  • consolidating responses from multiple stakeholders
  • rewriting the output into a report or dashboard

The friction is procedural and organisational. A chatbot alone does not solve that. It can even make it worse if it bypasses controls.

The shift: from “search” to “workflow”

What changes everything is when AI is designed as a workflow participant, not a standalone assistant.

A good agentic workflow is not autonomous. It is structured.

A team needs a report. The report requires inputs from multiple units. Each unit owns a piece of data. The person assembling the report spends most of their time doing coordination, not analysis.

AI helps when it can:

  1. identify what data is required
  2. fetch it from authorised sources
  3. validate it confirmation-style (not blind trust)
  4. produce the draft output in the accepted format
  5. route it for approvals
  6. maintain a record of who approved what, and why

This is how cycles compress from days to hours without compromising governance.

Many teams describe the desire as “We want an internal ChatGPT.”

The real need is:

  • ask questions against internal knowledge
  • generate reports and dashboards quickly
  • reduce dependence on a few gatekeepers
  • keep sensitive data inside controlled boundaries

To deliver that safely, the system must have:

  • role-based access aligned to real organisational permissions
  • auditable retrieval (what it read, what it used, what it did not use)
  • redaction and classification handling
  • controlled outputs for reporting templates
  • clear confidence signals and escalation paths

If those are absent, the assistant becomes a risk.

The educational core: speed comes from governance, not from bypassing it

Fast systems in defence are not fast because they skip rules. They are fast because rules are encoded as part of execution.

That is the difference between:

  • “Send an email, follow up, hope someone responds”
  • and
  • “The system routes the request, tracks approvals, and produces the output.”
